Why tile estimates need a real template (not a napkin)

Tile is the trade where margin gets eaten by stuff you forgot to bid. A real template makes you list every line item, including the ones that cost the most.

Substrate prep is half the job

A bathroom floor over plywood needs cement board or an uncoupling membrane. Walls in a shower need waterproofing. Bid the prep, or eat it.

Waste factor matters

Standard tile waste is 10%. Diagonal layouts go to 15%, herringbone or large-format slabs run 20%. Bid for square footage plus waste, never raw area.

Trim and transitions add up

How to write a tile estimate in 5 steps

Step 1: Measure every area separately

Take a tape and a notepad through every room. Floors, walls, niches, curbs, thresholds, backsplash runs. Measure to the inch and round up. A 5×8 bathroom floor is 40 sq ft, but the shower walls in that same room can hit 90 sq ft on their own. Photograph problem areas: rotted subfloor, settled framing, drain locations, old waterproofing.

Step 2: Calculate tile quantity with the right waste factor

Standard straight-lay: add 10% waste. Diagonal or offset: 15%. Herringbone, hexagon mosaic, or large-format gauged porcelain panels: 20%. For a 96 sq ft floor in 12×24 porcelain, order 110 sq ft minimum. Round up to full carton counts and confirm dye lot before final order. Don’t forget bullnose and trim square footage as its own count.

Step 3: Bid substrate, waterproofing, and setting materials as line items

Cement board (1/4″ or 1/2″) runs about $12-$16 per 3×5 sheet. Schluter Kerdi sheet membrane lands around $4.50-$5.50 per sq ft installed. RedGard liquid waterproofing is $0.80-$1.20 per sq ft. Modified thinset for porcelain runs $25-$45 per 50-lb bag, covering 70-95 sq ft. Grout (sanded or unsanded) is $20-$35 per 25-lb bag, plus epoxy grout if requested ($75-$110 per kit).

Step 4: Price labor per sq ft by complexity

Straight-lay floor in 12×24 porcelain: $8-$14 per sq ft labor. Standard shower walls in 4×12 subway: $12-$18 per sq ft. Herringbone, basketweave, or detailed mosaic: $20-$30 per sq ft. Curbless walk-in showers and complex niches: bid hourly and tack on a complexity surcharge. Per the U.S. Bureau of Labor Statistics, the median hourly wage for tile and stone setters (occupation code 47-2044) was $26.77 in May 2024, so a 2-person crew at field-blended rates of $55 to $75 per hour is the working benchmark for residential bids.

Step 5: Add markup, send the PDF, and follow up

Apply 20-30% markup to cover overhead, insurance, callbacks, and profit. Don’t race competitors to the bottom: niche tile crews win on craft, not on lowest bid. Common tile estimate mistakes that kill margin

Forgetting the waterproofing line

You bid the tile and labor, then the homeowner picks a shower and you eat the Kerdi or RedGard cost. Always list waterproofing as a separate line for any wet area, even if no membrane brand is locked in yet.

Bidding raw square footage

Quoting 96 sq ft of tile for a 96 sq ft floor leaves you short by the time you cut the room. Add 10% straight-lay, 15% diagonal, 20% herringbone or large-format. Bake the waste into the materials line.

Skipping the trim count

Bullnose, Schluter Jolly, chair rail, threshold transitions. A modest bath can use 30-50 linear feet of trim at $4-$12 a foot. That’s a $300-$500 line you can’t skip.

Bundling demo with install

Pulling old tile, scraping mortar, and dump fees can run $4-$8 per sq ft. Hidden inside “labor” this disappears. Break it out so demo and disposal are visible and chargeable.

Charging straight-lay labor on a herringbone pattern is a margin killer. Quote pattern-specific labor: straight, offset, diagonal, mosaic, large-format, and natural stone all have different time-per-sq-ft profiles.
